Ash Khalek. Business Model Architect.

You have built the revenue, the team and the reputation. But the business still takes too much of your time, makes too little profit, or depends too heavily on you.

That is rarely a problem solved by simply working harder or chasing more growth. It is usually a business model problem.

I help owners of established B2B service businesses redesign how the business earns, so it delivers more of what it was built for: profit, time, choice and long-term value.

For years, business owners have been taught to measure success by growth: more revenue, more people, more clients and more locations.

But a bigger business is not necessarily a better business.

If revenue rises while profit stalls, the owner works longer hours, every decision still comes through them, or the business cannot operate without them, growth is adding weight - not value.

Business Return is what the business gives back to its owner for the capital, risk, time and energy invested in building it.

Ash Khalek explaining the Return Line
01

Profit

stronger margins and more cash generated from the capacity you already have.

02

Time

fewer hours consumed by decisions, delivery and problems that should not require you.

03

Choice

the freedom to decide how involved you want to be.

04

Certainty

clearer commercial measures and better evidence for decisions.

05

Value

a business that holds together without you, whether you keep it, step back, or decide to sell.

The goal is not simply a larger business. It is a better-designed business—one that gives more back than it takes.

I work with owners of established B2B service businesses, including professional services, agencies, IT and managed services, engineering, consulting and other expertise-led businesses.

The business usually has a proven offer, recurring revenue, a team and a track record. From the outside, it may look successful. From the owner's side, something no longer adds up.

Revenue keeps growing. My workload keeps growing. My stress keeps growing. My profit doesn't.

I earn well, but I never stop.

Every important decision still comes through me.

We are bigger, but not better.

I want to step back, but the business is still too dependent on me.

I may want to sell one day, but I cannot see how the business works without me.

I own the business - but it still owns me.

This work is for established businesses with something real to redesign. If you are still proving what you sell or building reliable income, it is probably too early.

Most owners have already tried one or more sensible solutions: a coach, a sales hire, new systems, more marketing, leadership development or tighter financial reporting.

Those things can improve how the business runs. But they cannot repair a model that earns the wrong way.

If the wrong work is being sold to the wrong clients, priced around effort rather than value, customised beyond what the margin can support, or dependent on the owner to make it work, better execution only makes the underlying problem more efficient.

We start with the return you want from the business, then work backwards to the model required to deliver it. The work is practical, commercial and based on the numbers already in your business—not a generic coaching program or a strategy report written after the meeting.

We work quickly to find the design. Anything easily reversible can be acted on. Anything difficult to reverse is tested first.

Architect examining a model

I do not make money from implementation. I stay independent of the build, so the advice remains focused on the right business model - not on creating more work for me. Where specialist execution is needed, the work goes to the people best placed to deliver it.

A clear definition of what success needs to look like for you.

A commercial benchmark for deciding which clients, work and opportunities belong in the business.

Stronger margins without relying solely on more revenue.

A model that uses existing capacity more intelligently.

Less owner dependency and greater confidence in the team.

More choice about whether you keep operating, step back or prepare to exit.

The business had started running through owner Tom Andronas. The work helped him examine the model honestly, change how he saw his role and reframe the offer away from selling time towards the value clients receive.

James Harris and Jody Balmer wanted to improve profitability, not simply add size. The work helped them recognise that enabling the business was more valuable than continuing to do everything themselves.

I ran my own service business for fifteen years, with eighteen consultants across three cities.

One October, the week after the Grand Final, I sat down with the September numbers. It was our highest revenue month on record. Profit was two per cent.

The business was geared for growth, not profit, and nobody had told me there was a difference.

What I needed was not more effort. I needed someone to show me that the model was wrong before I built another two years on top of it.

That is the work I now do for other owners.

One hour, owner to owner, no charge. We look at the return you want, what the business gives you today and whether the current model can close the gap.

You will leave knowing one of two things: the business is on the right path and does not need redesign—or the model needs to change, and where I would start.
